Most AI projects begin with a question about software. Which platform, which license, which vendor. That is the wrong first question, and it is why most of them stall. We begin with how your business creates value and work backward to the systems.
AI belongs to value delivery.
The people closest to the work know where it breaks. A partner knows which judgments matter. A controller knows which reconciliations never reconcile. IT keeps it all secure, and that role is essential, but IT is not positioned to see where expert value leaks every day. So the strategy starts on the value side and treats every system, vendor, and tool as a means to that end. IT is a partner in the chain. It is not the owner of value discovery.
Value Essence Mapping
The discovery method that turns the thesis into a concrete backlog. It is role-based and workflow-based, not tool-based.
1. Name the value
For each role, finish the sentence: this person creates value when they help the firm accomplish what. Name the real mechanism, not the job description.
2. Find the value moments
The handful of moments where judgment, speed, and trust most affect the outcome.
3. Map the surrounding work
Every input, handoff, system update, and follow-up around each value moment.
4. Classify it
Sort each task into expert judgment, automatable, augmentable, standardizable, eliminable, or protected.
5. Score it
Rank by value, frequency, friction removed, data readiness, risk, and integration effort.
6. Design the workflow
Define what the person does, what the systems do, and where review happens.
Two separate engagements
The plan and the build are contracted separately. You run the audit on its own, and you decide on the build afterward.

Where we stand on tools
We do not resell software or take referral fees, so the recommendation is shaped by your operations and not by a vendor's commission. When we build, we build on the systems you own. There is no proprietary Margin Shift platform you get locked into, because interoperability is the opposite of lock-in.
